Understand how you see your leadership and how others perceive it
A 360° Performance Review is a multisource feedback methodology designed to assess professional performance and leadership behaviors from multiple perspectives.
Unlike traditional performance reviews, which rely primarily on the perspective of a direct supervisor, a 360° review gathers feedback from different people who interact professionally with the individual, such as supervisors, peers, direct reports and, when relevant, clients, partners, or other stakeholders, and compares those perspectives with the individual’s own self-assessment.
Its value lies not simply in collecting different opinions, but in identifying patterns of perception, areas of alignment, differences across rater groups, and potential blind spots.
One of the most valuable dimensions of the process is the comparison between self-perception and others’ perceptions: how leaders believe they behave and how their behaviors are experienced by the people around them.
Differences should not automatically be interpreted as evidence that one perspective is right and another is wrong. They are data points that require context and thoughtful interpretation. When similar patterns appear consistently across different groups of raters, they can provide important insights into communication, decision-making, relationships, delegation, trust, influence, people development, and overall leadership effectiveness.
More Than Feedback
A well-designed 360° Performance Review does not end with the delivery of a report.
The report is the beginning of the reflection.
The effectiveness of the methodology depends on the quality of the entire process: defining the competencies to be assessed, selecting the appropriate raters, establishing a clear purpose, protecting confidentiality, using a sound assessment instrument, interpreting results within context, and, especially, facilitating a thoughtful debrief.
Without these elements, a 360° review can generate defensiveness, exposure, conflict, and loss of trust. It can also produce a significant amount of information without translating that information into meaningful development.
For this reason, Cristiane Barreto’s approach structures the 360° Performance Review as a diagnostic and development process, rather than simply the administration of an assessment tool.
The purpose is not to assign blame, validate preconceived assumptions, or rank individuals. It is to identify behavioral patterns and expand professionals’ awareness of the impact of their actions.
The process moves through four stages:
Data
First, we examine what the data reveals.
Understanding
Then, we explore what may explain the patterns that emerge.
Awareness
Next, we identify which behaviors should be preserved, strengthened, or changed.
Action
Finally, the most relevant findings are translated into concrete development commitments.
Translating Feedback Into Observable Behavioral Change
The true value of a 360° Performance Review is not determined by the amount of information it generates, but by its ability to translate feedback into observable behavioral change.
For this reason, Cristiane connects the key findings from the assessment to a 90-Day Development Action Plan, with clearly defined priorities, behaviors to be developed, practical actions, and criteria for monitoring progress.
When the 360° Performance Review is part of an Executive Mentoring engagement, its findings become one of the central frameworks guiding the professional’s development throughout the process.
This makes it possible to evaluate not only what leaders have learned about themselves, but, more importantly, what they begin to do differently as a result of that awareness.
What a 360° Review Can Reveal
An integrated analysis of multiple feedback sources can help identify:
- Strengths consistently recognized across different rater groups
- Differences between self-perception and how others perceive the leader
- Potential leadership blind spots
- Behaviors that represent strengths and should be maintained
- Competencies that require further development
- Differences in perception among supervisors, peers, and direct reports
- Behaviors whose impact may differ from the leader’s intention
- Concrete priorities for professional and leadership development
- Organizational or cultural factors that may be influencing the feedback
Results should never be interpreted solely on the basis of an isolated score. Meaning emerges from patterns, context, behavioral frequency, and the relationship among different sources of feedback.
A 360° Performance Review does not define who a person is.
It provides information about how specific professional and leadership behaviors are being perceived within a particular context and at a particular point in time.
Its greatest value, therefore, is not in producing a judgment about the leader, but in expanding awareness of the impact of their behavior and providing a structured foundation for development.
In this context, self-awareness is not only about understanding how I see myself. It is also about understanding the impact I have on others and on the system of which I am a part.
The Process
Feedback Design and Rater Selection
Cristiane works with the leader and HR to define the competencies to be assessed, establish a clear purpose, design a questionnaire aligned to the organization's leadership competencies, and identify the right mix of raters across groups.
Multi-Source Data Collection
All raters complete the questionnaire online within a defined window, typically one to two weeks. Confidentiality is protected throughout. The leader also completes a self-assessment for comparison.
Results Analysis and Pattern Identification
Cristiane analyzes results across rater groups and interprets them within context, identifying patterns, gaps between self-perception and others' perceptions, consistent strengths, and the two or three highest-leverage development areas.
Debrief and Development Planning
A facilitated debrief session walks through the report, explores what may explain the patterns, identifies which behaviors to preserve, strengthen, or change, and translates the key findings into a 90-Day Development Action Plan.
The Cristiane Barreto Difference
Cristiane structures the 360° Performance Review as a diagnostic and development process, not the administration of an assessment tool. She understands that the delivery of 360 results is as important as the data itself. The debrief is structured to produce commitment, not defense.
Integrates 360 findings with DISC and MBTI profiling for a complete leadership development picture when both are used together. That combination means the development plan addresses root behavioral causes, not surface symptoms.
A Diagnostic and Development Process
Structures the 360° Performance Review as a diagnostic and development process, rather than simply the administration of an assessment tool.
DISC + MBTI Integration
Integrates 360 findings with DISC and MBTI profiling for a complete leadership development picture when both are used together.
Trilingual Delivery
Delivers all surveys, debriefs, and development planning sessions in English, Portuguese, and Spanish.
Debrief-Centered Approach
Understands that how results are delivered is as important as the data itself. The debrief is structured to produce commitment, not defense.
